SUPPLY CHAIN

La Supply Chain è il viaggio interconnesso che le materie prime, i componenti e le merci intraprendono prima del loro assemblaggio e vendita ai clienti.

LA Supply Chain è costituita da parti interconnesse di un tutto, che si sommano tutte ai prodotti finiti acquistati dai clienti.

Prendiamo ad esempio le automobili.

Prima che un consumatore acquisti un’auto, il minerale di ferro viene estratto dalla terra. Il minerale viene trasportato in uno stabilimento, dove viene trasformato in acciaio, che viene trasformato nel telaio dell’automobile.

Per realizzare l’auto vengono assemblati vari componenti, dai motori alle batterie, ai componenti elettrici, ai pneumatici in gomma, alla carrozzeria in metallo e alla vernice.

Una volta prodotta, l’auto viene venduta al dettaglio al consumatore finale.

Questo è un buon esempio di diversi tipi di stakeholder della Supply Chain:

• produttori, che producono o coltivano le materie prime per i beni

• venditori, che acquistano e vendono materiali

• produttori, che trasformano i materiali in beni

• trasportatori, o fornitori di servizi logistici, che spostano tali merci in tutto il mondo

• gestori della Supply Chain, che garantiscono che le operazioni si svolgano senza intoppi in ogni aspetto, dalla pianificazione all’approvvigionamento delle materie prime, alla produzione, alla consegna e ai resi

• rivenditori, che vendono beni sia online che in negozi fisici

• consumatori, che acquistano e utilizzano tali beni e servizi

Qual è la differenza tra Value Chain e Supply Chain?

Una Supply Chain comprende tutte le materie prime e le parti che vengono trasformate in un prodotto e distribuite lungo la catena per la produzione e la vendita.

Al contrario, una Value Chain comprende tutti i singoli passaggi necessari per creare un prodotto commerciabile.

Ciò include non solo componenti fisici ma anche varie attività a valore aggiunto che potrebbero essere classificate come parte dell’”economia della conoscenza” – cose come innovazione, design, marketing e vendite – e che portano allo sviluppo di un prodotto pronto per i clienti .

Cos’è l’interruzione della catena di fornitura?

Quando qualsiasi anello di una catena di approvvigionamento non funziona in modo ottimale, si potrebbe dire che la catena di approvvigionamento è stata interrotta.

Possono emergere diverse problematiche. Ad esempio, un aumento dei costi dei materiali in entrata perché un materiale costa di più quest’anno rispetto all’anno scorso può avere importanti implicazioni sulla struttura dei costi di un’azienda.

Oppure le discrepanze tra domanda e offerta nel mercato del lavoro possono causare problemi operativi, ad esempio se le aziende di trasporto non riescono a trovare abbastanza persone disposte a guidare i camion per consegnare le merci.

Esistono cinque aree in cui le vulnerabilità della supply chain si manifestano più spesso:

• pianificazione e reti di fornitori

• sistemi di trasporto e logistica

• resilienza finanziaria

• complessità del prodotto

• maturità organizzativa

La ricerca suggerisce che le interruzioni della catena di fornitura che durano un mese o più si verificano ora in media ogni 3,7 anni. E queste interruzioni possono avere un prezzo elevato: costano all’organizzazione media il 45% dei profitti annuali nel corso di un decennio.

Quali sono alcuni rischi della Supply Chain?

Sebbene la pandemia di COVID-19 abbia causato il più grande shock nella catena di fornitura o nella catena del valore degli ultimi tempi, altri esempi abbondano.

L’invasione russa dell’Ucraina ha portato alla peggiore crisi umanitaria in Europa dalla Seconda Guerra Mondiale, nonché interruzioni della catena di approvvigionamento in settori critici, tra cui l’agricoltura, l’automotive, l’energia e il cibo. I cambiamenti nell’ambiente e nell’economia globale hanno aumentato la frequenza e l’entità di questi shock.

Ad esempio, il terremoto e lo tsunami del 2011 in Giappone hanno chiuso le fabbriche di elettronica, e l’uragano Harvey del 2017 ha distrutto le raffinerie di petrolio e gli impianti petrolchimici statunitensi, portando infine alla carenza di alcune materie plastiche e resine fondamentali per diversi settori.

Si e’ classificato gli shock della Supply Chain in quattro diversi tipi, in base al loro impatto, tempi di consegna e frequenza con cui si verificano:

• Catastrofi impreviste. Si tratta di eventi storicamente notevoli che non possono essere previsti e che portano a perdite per trilioni di dollari. Gli esempi includono il terrorismo estremo e un attacco informatico sistemico.

• Catastrofi prevedibili. Gli shock in questa categoria sono di magnitudo simile a una catastrofe imprevista, ma differiscono in quanto modelli e probabilità più ampi possono guidare la preparazione generale. Gli esempi includono crisi finanziarie e conflitti militari globali.

• Interruzioni impreviste. Si tratta di eventi gravi e costosi, ma di portata inferiore rispetto alle catastrofi. Gli esempi includono violazioni dei dati, richiami di prodotti e incidenti industriali.

• Interruzioni prevedibili. Alcuni disagi possono essere individuati prima del loro arrivo. Gli esempi includono le controversie commerciali tra Cina e Stati Uniti e l’uscita del Regno Unito dall’Unione Europea.

Le organizzazioni spesso si concentrano sulla gestione degli shock che vedono più spesso. La pandemia di COVID-19 ci ricorda che, sebbene i valori anomali siano rari, le organizzazioni devono comunque considerare tali possibilità quando prendono decisioni e mosse strategiche. Per la maggior parte delle organizzazioni, ciò significherà espandere l’attenzione di lunga data dei dirigenti della supply chain su costi (e utilizzo del capitale), servizio e qualità per includere tre nuove priorità: resilienza, agilità e sostenibilità.

In che modo l’inflazione influisce sulle Supply Chain?

L’inflazione può svolgere un ruolo nelle sfide della Supply Chain.

Quando si verifica l’inflazione, i costi dei materiali di input (come l’energia) possono aumentare sostanzialmente, con effetti negativi sui profitti e sulle perdite delle aziende. Un modo per adeguarsi è aumentare i prezzi (equamente) per i consumatori.

Le organizzazioni possono prendere decisioni più informate utilizzando una matrice di esposizione per valutare quali categorie dei loro prodotti sono esposte alle forze di mercato e se il mercato si sta gonfiando o sgonfiando.

Inoltre, le organizzazioni non sono necessariamente alla mercé dei fornitori che affermano di dover aumentare i prezzi in un mercato inflazionistico.

Cos’è la resilienza della catena di fornitura?

La resilienza si riferisce alla capacità di resistere, adattarsi e prosperare di fronte a shock interni ed esterni, sia noti che sconosciuti.

Più specificamente, la resilienza operativa, che comprende le Supply Chain, riguarda le aziende che mantengono una solida capacità produttiva in grado di accogliere i cambiamenti della domanda e rimanere stabili in caso di interruzioni, senza lasciare che la qualità diminuisca.

Quando si tratta di gestione della supply chain, ci sono tre passaggi che le organizzazioni possono adottare per tenere conto dell’incertezza a lungo termine e dei possibili sconvolgimenti:

• Antincendio. Si riferisce ad azioni quotidiane a breve termine che possono aiutare a identificare le lacune della catena di fornitura precedentemente trascurate. Queste tattiche, tuttavia, non rafforzano la resilienza, quindi dovrebbero essere utilizzate solo in combinazione con riforme più complesse e a lungo termine.

• Integrazione e razionalizzazione delle operazioni. Qui, tre azioni possono essere fondamentali per costruire catene di approvvigionamento resilienti:

o creare un centro nevralgico per consolidare le risposte organizzative

o simulare e pianificare interruzioni estreme della domanda e dell’offerta

o rivalutare le strategie di inventario just-in-time

• Raggiungere la resilienza strutturale. Le risposte rapide sono più facili da ottenere, ma se l’obiettivo è la resilienza a lungo termine, le seguenti tecniche possono aiutare:

o costruire un gemello digitale delle parti più critiche della catena di fornitura, consentendo simulazioni e casi di test

o creare e testare scenari “what if”.

o aumentare la condivisione dei dati con i fornitori

o considerare di isolare una piccola parte del team della catena di fornitura

Altri fattori, come la trasparenza per più livelli di fornitori, saranno cruciali per la gestione del rischio della catena di fornitura. Per fare solo un esempio, sfruttare gli strumenti digitali, sviluppare competenze e chiarire i processi ha aiutato un attore del settore aerospaziale che cercava di aumentare la resilienza della propria catena di fornitura.

Come funzionano le grandi organizzazioni della supply chain?

La gestione della Supply Chain (e le operazioni, più in generale) è ora una preoccupazione a livello di CEO. Alcune delle domande operative strategiche che i CEO hanno nella loro agenda includono quanto segue:

• Siamo in grado di soddisfare la domanda dei clienti sia oggi che domani?

• Dovremmo aumentare la capacità per prepararci a una crescita rapida e prolungata o ridurla per prepararci a un rallentamento?

• Dove troveremo lavoratori qualificati ed esperti di digitale?

• Come possiamo decarbonizzare, ridurre al minimo il rischio normativo e rimanere in attività?

Gli sforzi incrementali non sono sufficienti per catturare il pieno potenziale e approfondire la giusta struttura della catena di fornitura e le giuste impronte fisiche è un punto di partenza fondamentale. Anche se ci vorrà del tempo per adattare le catene di fornitura o del valore (date le sfide legate alla ricerca e alla qualificazione di fornitori alternativi e alla costruzione di nuovi stabilimenti), dare uno sguardo nuovo alle reti e alle strutture della catena di fornitura può aiutare le aziende ad andare avanti.

Ecco un esempio dal settore automobilistico. La ricerca ha scoperto che gli stabilimenti fornitori di medie dimensioni con 1.000-1.500 dipendenti avevano quasi il doppio delle probabilità rispetto alle controparti più grandi o più piccole di raggiungere il quartile più alto in termini di produttività. Pertanto, dividere la produzione tra più stabilimenti anziché in un’unica megafabbrica potrebbe aiutare un’azienda ad avvicinarsi ai clienti e a ridurre i rischi legati alla localizzazione (ad esempio, chiusure indotte dalle condizioni meteorologiche).

Le scelte sulla progettazione della catena di fornitura non faranno miracoli. Nella ricerca non esiste alcuna correlazione tra gli archetipi organizzativi della catena di fornitura e le prestazioni di bilancio. Ma una varietà di meccanismi organizzativi può integrare la struttura e contribuire a portare a risultati positivi. Un sondaggio ha rilevato sei indicatori di ottimi team della supply chain, tutti correlati a un miglioramento dell’EBITDA:

• coordinamento end-to-end

• diritti decisionali

• parametri di prestazione

• coesione sociale

• mobilità professionale

• crescita delle capacità

Cosa sono le Supply Chain digitali?

Poche aziende affermate hanno completamente digitalizzato le proprie operazioni end-to-end.

Ma la digitalizzazione può essere una soluzione fattibile alle sfide operative riscontrate in molte aziende e settori. L’Industria 4.0, o Quarta Rivoluzione Industriale (4IR), descrive l’impatto che l’aumento della connettività, dell’automazione e altro ancora hanno avuto sulla tecnologia, sull’industria e sulla società. In un sondaggio condotto su oltre 400 produttori globali, oltre il 90% degli intervistati ha affermato che l’Industria 4.0 li ha aiutati a sostenere le loro attività durante la crisi COVID-19; oltre la metà ha affermato che la trasformazione digitale è stata cruciale per la risposta alla pandemia.

La digitalizzazione, compresa l’analisi avanzata, l’automazione e l’apprendimento automatico, può aiutare le operazioni a diventare più produttive, flessibili e orientate alla velocità. Tali approcci hanno prodotto risultati concreti per alcune organizzazioni leader, ad esempio riducendo le scorte e il costo delle merci vendute del 30%, abbassando il costo della qualità del 50% e migliorando liquidità e produttività del 30%. I sondaggi suggeriscono inoltre che la digitalizzazione e l’adozione delle tecnologie dell’Industria 4.0 possono aumentare l’ecoefficienza nelle catene di approvvigionamento.

Mentre alcune organizzazioni leader hanno già realizzato il valore della digitalizzazione, altre sono in ritardo. Modernizzare l’IT della supply chain, ad esempio per migliorare i sistemi di previsione e pianificazione della domanda, può avere un effetto potente. Per le organizzazioni che desiderano potenziare l’IT per la pianificazione della supply chain, tre passaggi possono aiutare:

• Riprogettazione dei processi.

• Selezionare i fornitori.

• Creare una road map di implementazione.

Nel complesso, questi cambiamenti possono avere un impatto significativo, soprattutto quando supportano un’implementazione di successo della pianificazione aziendale integrata (IBP). Rispetto alle organizzazioni che non dispongono di un processo IBP ben funzionante, il professionista medio IBP maturo realizza uno o due punti percentuali aggiuntivi nell’EBIT. I livelli di servizio sono più alti di 5-20 punti percentuali. I costi di trasporto e l’intensità del capitale sono inferiori dal 10 al 15%, mentre le penalità di consegna ai clienti e le mancate vendite sono inferiori dal 40 al 50%. La tecnologia IBP e la disciplina dei processi possono inoltre aumentare la produttività dei pianificatori dal 10 al 20%.

In che modo una Supply Chain influisce sulla sostenibilità?

Gestire l’impatto ambientale di un’operazione in modo olistico può aiutare ad affrontare le questioni ambientali, sociali e di governance in modo più ampio. E il primo passo è spesso comprendere il potenziale impatto della promozione dell’ecoefficienza.

All’interno delle catene di fornitura o del valore, il clean-sheeting delle risorse può aiutare a progettare prodotti economicamente vantaggiosi e a riduzione delle emissioni di carbonio. Progettisti, ingegneri e acquirenti potrebbero utilizzare questo approccio per identificare i fattori che influenzano i costi e le emissioni di un determinato prodotto o servizio lungo l’intero flusso di valore e durante tutto il suo ciclo di vita.

Più in generale, diverse aziende stanno pensando a come decarbonizzare le proprie catene di fornitura, concentrandosi sulle emissioni Scope 3, ovvero sulle emissioni generate a monte e a valle della catena del valore. Questa categoria di emissioni può rappresentare l’80% dell’impatto climatico complessivo di molte aziende. Consideriamo i risultati che Interface, un produttore di tappeti in Europa, ha ottenuto da quando ha fissato il suo obiettivo di missione zero all’inizio degli anni ’90: da allora ha ridotto l’impronta di gas serra delle sue operazioni del 96% e ha ridotto l’intensità di carbonio dei suoi prodotti del 69%. per cento.
